Draft the roster.

Twelve candidate classes are on the table: the eight workshop shortlist picks plus four concepts recovered from the ideation doc. The game ships with eight. Draft at least eight; if you truly can't cut one, going over is allowed. Then pick three subclasses in every class, including the ones you passed on: if a class you skipped makes the cut, your subclass picks still shape it.
